A CRM that survives the quarter

Implementation fails when the tool is chosen before the workflow. Start with how a job moves from enquiry to invoice.

Most CRM implementations are not abandoned because the software was bad. They are abandoned because the software was selected before anyone mapped how work actually moves through the business.

The result is a system that describes an idealised process nobody follows, so the real process moves back to spreadsheets and inboxes within a quarter.

Map the journey from enquiry to paid invoice

On one page, write every stage a job passes through, who owns it, what has to be true to move to the next stage, and where the information currently lives.

This exercise routinely surfaces two or three stages that exist only in one person's head. Those are the stages that break first when that person takes leave.

Pick for the awkward part, not the demo

Every platform demonstrates the happy path well. Evaluate on the part of your process that is genuinely awkward — staged billing, multi-party approvals, variations, retainers that convert into project work.

Ask the vendor to demonstrate that specific scenario with your terminology. If it requires three workarounds in the demo, it will require thirty in production.

Do not migrate the mess

Data migration is the moment to remove duplicates, close records that have been dormant for years, and standardise the fields that were free text.

Carrying ten years of inconsistent data into a new system guarantees the reporting will be untrusted from the first week — and a report nobody trusts is a report nobody opens.

Adoption is a design constraint

If using the system correctly takes longer than the workaround, staff will use the workaround. Every required field needs to justify the seconds it costs, multiplied by how often it is filled.

Automate the administrative capture — meeting notes, email logging, stage transitions triggered by real events — so the system is populated as a by-product of doing the work rather than a tax on top of it.
